Methodology

This index applies a consistent methodology across all 21 roles to enable like-for-like comparison. Deviations from this methodology are noted in individual role pages.

Human Cost: BLS Fully-Loaded Formula

Base wage = BLS OEWS May 2024 national median for the closest SOC occupation code. Fully-loaded multiplier = 1.43× (BLS ECEC Q3 2024: wages/salaries represent 70% of total employer compensation → 1/0.70 = 1.43×). Covers benefits, payroll taxes, overhead, and recruiting amortization.

AI Stack Cost: Market Pricing Estimates

AI cost ranges reflect Q1 2026 published pricing for leading platforms in each role category. Includes: platform/API licensing, one-time setup amortized over 36 months, annual maintenance (15% of platform cost), and fractional human oversight FTE. These are estimates — vendor pricing changes frequently.

Hybrid Stack Model

Hybrid cost = optimal human fraction for the role (judgment, relationships, oversight) plus AI stack cost. Fractions vary by autonomy level: roles at 7–9/10 autonomy use 0.15–0.3 human FTE oversight; roles at 4–6/10 use 0.5–1.0 human FTE paired with AI augmentation tools.

McKinsey 2025 Hybrid Benchmark

AI Autonomy Score (1–10)

Autonomy score reflects the estimated percentage of the role's tasks AI can perform independently with acceptable quality. Scored on: task structure/repeatability, data availability, error tolerance, regulatory accountability, and relationship requirements. 9–10 = near-full automation viable; 4–5 = hybrid augmentation only; 1–3 = human-led with minimal AI assist.

  • Customer Success Manager
  • Call Center Supervisor
  • Compliance Officer
  • Regulatory Affairs Specialist

How to Use This Index

This data is a starting point for workforce design decisions, not a complete analysis. Before acting on any comparison:

1. Verify AI costs for your use case. Platform pricing changes frequently and varies significantly by volume, enterprise tier, and contract structure. The ranges here reflect Q1 2026 published pricing — your actual costs may differ by 20–40%.

2. Account for transition costs. One-time implementation, integration, and change management expenses are not included in AI stack costs. These typically run $5K–$50K per role function and should be factored into payback period calculations.

3. Autonomy scores are industry averages. Your specific role may perform differently depending on data quality, process structure, vendor selection, and organizational readiness. Higher autonomy scores do not guarantee equivalent performance at your company.

4. Compliance requirements vary by industry. Healthcare, financial services, and legal functions face regulatory constraints on AI autonomy. Use the Compliance Checker to assess your specific situation before automating regulated roles.

5. Hybrid stacks outperform in practice. McKinsey Global Institute (2025) found hybrid human-AI teams deliver 3× output vs. equivalent all-human configurations. The data above consistently supports hybrid as the highest-value configuration for most roles — not pure automation.
